Open source in cold email

Open-source email infrastructure is mature and popular (listmonk 23.7k stars, Postal 16.8k), but there is no serious open-source cold email sequencer; the 2026 open-source energy is in AI agent skills and MCP servers, not sending.

Open source has already won two layers of email: the MTA (Postfix, Postal, KumoMTA) and the newsletter/marketing-automation app (listmonk, Mautic, BillionMail). It has not produced a cold email sequencer anyone uses at scale. The best-known self-described "open-source cold outreach platform" on GitHub, Warmbly, had about 267 stars when fetched in October 2026 (GitHub); listmonk had 23.7k (GitHub).

That gap is not an accident. A sequencer's value sits in things code cannot ship: a warmup network of other people's inboxes, a supply of Google and Microsoft mailboxes, an abuse desk, and a Google OAuth app that has passed an annual security assessment. Open source is still a viable wedge — but as a distribution and trust strategy (self-hosting, EU data residency, bring-your-own OAuth client), with money made on the hosted network.

Star counts differ between GitHub pages fetched at different times: Warmbly showed 22 and 34 on GitHub topic pages (cold-email topic, email-warmup topic) against 267 on its repository page; OpenOutreach showed 2.4k against 3.0k. Treat every figure as approximate.

The 2026 shift: agents, not sequencers

Sort GitHub's cold-email topic by stars and most of the top twenty are AI-agent projects, not senders (GitHub, cold-email topic):

  • La Growth Machine's gtm-system: "Claude skills and MCP server for Sales/GTM teams".
  • LeadMagic's smartlead-mcp-server, a Model Context Protocol server for Smartlead "with 113 integrated tools", and gtm-skills, "205 production GTM agent skills for Claude Code".

The open-source community is building the agent layer that drives existing sequencers through their APIs, not replacing the sequencer. That makes the sequencer's API and MCP surface a distribution channel in itself (see API, webhooks and MCP, GTM engineers, The AI shift).

Why no open-source sequencer has broken out

The flip side: two of these barriers become advantages for a self-hosted product. Google exempts internal apps used within one Workspace domain from verification (Google), and Smartlead already lets customers bring their own Google OAuth client (Smartlead help). A self-hosted engine in which each agency or enterprise registers its own OAuth app sidesteps CASA for the vendor and keeps mailbox credentials inside the customer's perimeter.

Who would adopt it:

Opening

An AGPL, API- and MCP-first sending engine with three connectors (IMAP/SMTP, Gmail API, Graph), per-inbox scheduling and reply ingestion, plus a paid cloud that adds the warmup network, inbox purchase via partner APIs and EU hosting. No open-source project above 300 stars occupies this spot as of October 2026.

What would kill it

Open-sourcing the engine hands Instantly and Smartlead nothing they lack, but it hands spammers a free tool. If abuse of the self-hosted version becomes associated with your brand, Google and Microsoft policy teams and blocklist operators will not distinguish your cloud from it.

What this means for an entrant

  • Do not expect stars to become revenue on their own. listmonk has 23.7k stars and no visible commercial arm; the cold-email money is in the network and the inboxes, not the code.
  • Use open source for trust and distribution in the EU, where self-hosting answers the data-protection objection that blocks US sequencers in German mid-market accounts.
  • Build on KumoMTA or Postal if you run private SMTP rather than writing an MTA; both are permissively licensed (Apache-2.0 and MIT).
  • Ship an MCP server and agent skills on day one. In 2026 the open-source GTM community builds agents that drive sequencers; be the one they drive.
  • Keep the warmup network and inbox supply proprietary. They are the parts that compound with scale and cannot be forked.
