Sequencing & sending

The sequencer is the most crowded, most commoditised layer in cold email: ~30 credible tools, near-identical features, and per-email prices down to $0.23 per 1,000.

Nobody wins on sending alone any more. The sequencer is the distribution surface you sell data, infrastructure and AI replies through.

Sending a scheduled, personalised follow-up from a rotating pool of mailboxes is a solved problem. In October 2026 we count 29 credible tools that do it, and the list is not exhaustive. Most entry plans cost $25–49 a month, and almost all of them advertise unlimited mailboxes. At volume the price floor is now ReachInbox's $225/mo for 1 million emails, about $0.23 per 1,000 sends. The incumbents are not winning the sequencing fight on features. They are using the sequencer as the front door to things that still earn margin: lead data, inboxes and AI agents.

So what

The sequencer is a distribution surface, not a product moat. Anyone entering this layer needs to know which adjacent layer they will monetise before writing the first line of sending code.

The six segments

1. Volume and agency senders. Pricing is flat by emails or contacts, with unlimited mailboxes, built-in warm-up, and workspaces or white-label for agencies. Examples: Instantly, Smartlead, EmailBison, PlusVibe, Salesforge, ReachInbox, Manyreach, HotHawk, and increasingly QuickMail. The fight here is over isolation (dedicated IPs), agency plumbing and price per 1,000 sends (Lead-gen agencies).

2. Classic SMB sequencers. These are the 2015–2020 generation built for founders and small sales teams: lemlist, Woodpecker, Saleshandy, Reply.io, Mailshake, Klenty, SmartReach, SalesBlink. Several still charge per seat. Most have added LinkedIn, calls or AI SDRs to escape the volume price war (Founders and small B2B teams).

3. Data-plus-send suites. Here the database is the product and the sequencer is a feature: Apollo.io, Snov.io, Hunter, Emelia. They win buyers who would otherwise pay twice (Contact data and enrichment).

4. Enterprise sales engagement. Outreach, Salesloft, HubSpot Sequences and Amplemarket sell per-seat, CRM-centred platforms for SDR teams. They do not compete for high-volume cold sending (In-house SDR teams, Enterprise RevOps buyers).

5. Gmail-native mail-merge. GMass, Mailmeteor and YAMM run inside Gmail or Sheets and send from the user's own account. Volume is capped by Google's daily limits, and the products are cheap and sticky.

6. Multichannel-first and newcomers. La Growth Machine (LinkedIn-first), AI-SDR products bolting on their own sending (AI SDR layer), and newer self-serve agency tools such as HotHawk and ReachInbox. A visible 2026 shift is MCP endpoints: SalesBlink and Snov.io both now advertise MCP access so AI agents can drive campaigns.

Gap in the record

Our sweep of 2026 newcomers is incomplete. The search budget ran out before a systematic scan of Product Hunt and Reddit launches, and reddit.com was blocked from our research environment. Expect more sub-$50 tools than this table lists.

How commoditised is sending?

Very, on three tests.

Feature parity. Unlimited email accounts appear on the price pages of Instantly, Smartlead, Saleshandy, Woodpecker, QuickMail, SalesBlink and Salesforge. Warm-up, Inbox rotation, Spintax and message variants, A/B testing, a Unified inbox (Unibox) and API, webhooks and MCP are standard on every volume tool. See the feature matrix.

Price convergence at entry. Most self-serve entry tiers sit between $29 and $49: SmartReach, SalesBlink, ReachInbox, PlusVibe, Smartlead, Snov.io, Salesforge, Instantly, QuickMail, Hunter.

Per-email compression at volume. Here is the same 500k-ish tier across vendors, from pricing pages in October 2026, excluding mailbox costs:

There is a 5× spread for what is, on paper, the same job. Price compression is real, but it is not uniform. The leaders are not cutting: Instantly still lists $47 entry, and EmailBison raised its price from $499 to $599 in 2026 (per Salesforge). Challengers do the compressing in the mid tier. PlusVibe and Manyreach sell about 150k emails for $77–79, while Instantly's Hypergrowth gives 125k for $97. Buyers pay a premium for two things: isolation (EmailBison, PlusVibe Agency) and brand or ecosystem (Instantly). See the pricing table and Pricing landscape.

Switching costs in sequencing come from the layers around it: bundled infrastructure, integration plumbing and client-facing agency portals. The sending engine itself is not what locks customers in. A newcomer should build migration tooling that removes exactly those costs: one-click import of Instantly or Smartlead campaigns, OAuth re-linking of existing mailboxes, and webhook compatibility with incumbent payloads.

Where the value is migrating

  1. Data. Instantly sells credits from $47/mo. lemlist bundles a database it claims at 650M leads (450M+ in its own MCP docs; see Built-in lead database). Salesforge runs Leadsforge, and Apollo.io was always database-first. The sequencer becomes the place where data credits get spent (Contact data and enrichment).
  2. Infrastructure. PlusVibe resells Google inboxes at $4/mo and Microsoft at $4.50 (pricing). Woodpecker sells email accounts at $4–6 (pricing). The Forge suite runs three inbox brands. Mailboxes recur monthly and are sticky (Inbox & domain infrastructure, Infrastructure strategy: build or partner).
  3. AI replies and SDRs. Reply.io's Jason AI costs $500–3,000/mo, about 10× its sequencer seat. Agent Frank starts at $499, and PlusVibe puts an AI reply agent on its $77 tier. The economic unit is shifting from "emails sent" to "meetings booked" (Replies, booking and handoff, AI reply agent, The AI shift).
  4. Agent access. MCP endpoints (SalesBlink, Snov.io) turn the sequencer into a tool that other AI agents call. If that pattern wins, the UI matters less and the API surface and limits matter more (API, webhooks and MCP).

Openings in this layer

Transparent isolation, self-serve

EmailBison proves agencies pay about $1.20 per 1,000 sends for isolation, but it is demo-gated with no trial. A public price per dedicated IP and per 100k emails, with a trial, would capture the 50–150k/month agencies it turns away.

Migration as a product

Lists and copy already move freely. The real lock-in sits in integrations, workspaces and vendor-held infrastructure. Shipping importers, OAuth re-linking and drop-in webhook compatibility attacks the switching cost directly.

EU-native sending

None of the volume leaders is built around EU law. Salesforge (Estonia) leads on languages, not lawful basis. A sequencer with country-aware rules (opt-in regimes such as Germany), suppression and data-processing records built in has a defensible European niche (EU/EEA country matrix).

Outcome pricing

With sending near $0.23–0.76 per 1,000, price on replies or meetings instead of volume, the way AI SDRs already do. This works best for buyers who distrust volume tiers (Pricing strategy).

What this means for an entrant

  • Do not enter as "a better sequencer". Around 30 tools already ship the same core. Pick the adjacent layer you will monetise (infrastructure, data or AI replies) and treat sending as the delivery mechanism.
  • Price the engine at or below $0.60 per 1,000 sends at volume. ReachInbox has set a $0.23 floor, and Instantly and Smartlead sit at $0.72–0.76. Anything above $1.00 needs a story like EmailBison's isolation.
  • Ship isolation and agency plumbing on day one. Per-workspace IP pools, white-label, client reporting and unlimited workspaces are what the agency segment buys (see Sending architecture).
  • Build migration tooling before features. Most switching cost lives in integrations and infrastructure, and an importer is cheaper than a feature war.
  • Expose an agent-grade API and MCP early. The next buyer may be an AI agent, not a person in the UI.
